The two kinds of recovery: logical vs. physical
Almost every case falls into one of two categories, and they’re completely different jobs.
Logical recovery is when the drive hardware works but the data is inaccessible — deleted files, a formatted or corrupted partition, a RAW file system, a failed OS. The fix is software and expertise, not a screwdriver: the drive is imaged and the files are rebuilt from what remains. Because your files usually still physically exist until overwritten, the golden rule is stop using the drive the moment you realize data is missing.
Physical recovery is when the hardware itself has failed — a clicking hard drive with crashed heads, a seized motor, a dead SSD controller, a water-damaged board. This needs hands, tools, parts, and a cleanroom. No software can fix a mechanical failure, and running software on a physically failing drive usually makes it worse.
Telling them apart is simple in the extreme cases (clicking = physical) and tricky in the middle, which is why the safe default when a drive misbehaves is: stop, and don’t experiment.
Inside a physical recovery
When a drive is opened, it happens in a Class 100 / ISO 5 cleanroom — an environment with almost no airborne particles, because a single speck of dust is larger than the gap a hard drive’s heads fly in. Steps typically include:
- Diagnosis — identifying whether it’s heads, motor, firmware, or electronics.
- Repair — replacing failed read/write heads with matched donor parts, repairing the control board (PCB), or fixing corrupted firmware in the drive’s service area.
- Imaging — making a sector-by-sector clone onto a healthy drive. Crucially, recovery is then done from the image, never the fragile original, and imaging is done gently to avoid finishing off a weak drive.
- Extraction — pulling your files from the image and verifying them.
For flash storage (SSDs, USB drives, memory cards), physical recovery can mean chip-off: the NAND memory chips are read directly on specialized equipment, then the raw data is de-scrambled and reassembled using knowledge of that controller’s algorithms — genuinely hard work, which is why flash recovery can cost more than a hard drive.
Why encryption changes everything
Modern drives and devices are often encrypted by default — BitLocker on Windows, FileVault on Mac, hardware encryption on many external and portable drives, and device-tied encryption on phones. A perfect physical recovery of an encrypted drive still yields scrambled data without the password or key. So before recovery, locate your credentials: your login password, BitLocker recovery key, or phone passcode. This is the single most overlooked part of a recovery.
What drives the cost
- Severity — a drive shut down immediately has less damage than one powered on repeatedly while failing.
- Failure type — logical is cheaper than mechanical; flash chip-off and RAID reconstruction are more involved.
- Parts and time — donor drives, cleanroom time, and hand work by skilled engineers.
